Background
The research was ambitious. The way of working was getting in the way.
Teams were dealing with imaging, clinical, genomic and patient data across too many places. Too much time went into finding things, checking things, moving between systems and making workarounds hold.
The technical challenge was real. This was big-bucks R&D infrastructure: AI, algorithms, data, the whole works. But the change would only work if the people closest to the science could understand it, trust it and use it.
So the job was simple to say and hard to do: help the organisation move to a new imaging ecosystem without losing the people who had to make it work, or the people who mattered most: the patients.

Got leaders aligned early: Small differences get expensive fast. We helped senior stakeholders agree the direction, the decisions and the story before that happened.
Built a proper sounding board: We brought together a 20-strong international group close enough to the work to shape decisions, spot problems early and build trust from the inside.
Made the message fit the people: Different users had different jobs, pressures and reasons to care. So we built the communication around those realities.
Kept sponsors visible: Trust drops when leaders disappear. We created moments that kept senior sponsors present, useful and credible.
Made learning practical: We designed digital-first learning that helped internal teams and external vendors get ready without drowning them in instructions.
Supported adoption globally: We helped manage the rollout across regions, functions and stakeholder groups, keeping it coherent at scale and usable locally.
